The AlphaIndigo AI Ecosystem: from diagnosis to production in four phases

Most AI consultancies sell standalone services: a strategy report here, training there, a proof-of-concept somewhere else. The result is predictable — a collection of disconnected interventions that none of them deliver the complete transformation the organisation needs.

AlphaIndigo works differently. Four integrated services form one continuous transformation journey, from first diagnosis to independently operating AI production systems. Each service builds on the previous one. Each phase delivers concrete results and prepares the next. This is not a menu from which you order à la carte — it is a journey with a beginning, a middle, and an end. The end is always the same: your organisation runs the AI capability independently, without us.

Phase 1 — Diagnosis: the AI Opportunity Scan

Duration: 2–4 weeks. Fixed fee. No surprises.

The AI Opportunity Scan maps the full AI opportunity and risk landscape of your organisation in 2–4 weeks. The result is a 60+ page report with 6–8 prioritised use cases, supported by business cases, an EU AI Act gap analysis, and an 18-month implementation roadmap. This is not strategic vision — these are concrete projects with concrete figures, tested against your sector, your regulation, and your organisational capacity.

The Scan is the starting point of the journey. No diagnosis, no treatment plan. But the Scan also works as a standalone service: organisations that already have a clear direction use the Scan to validate their assumptions and quantify their business case.

Phase 2 — Transformation: the AI Steward

Duration: 6–18 months. Embedded in your organisation.

The AI Steward is a senior transformation leader who works inside your organisation — not alongside it. The Steward operates at C-level or just below, is present at your stand-ups, leads your AI teams, navigates your internal governance, and reports to your board. The goal is not advice but results: working AI systems, functioning governance, and an internal capability that can continue without us.

The Steward works in four structured phases — Foundation, Acceleration, Scale, and Transfer — with built-in handover checkpoints. After each phase, it is assessed whether the organisation is ready for the next step. The transfer phase is not optional: every engagement ends with a formal handover to the internal team.

Phase 3 — Embedding: the AI Academy

Duration: ongoing. Four tracks, aligned with roles.

The AI Academy embeds what the Steward builds. Four training tracks — from baseline literacy for all employees to executive strategy sessions for the board — ensure the organisation not only has AI systems, but also the people who can deploy, assess, and develop them responsibly. The Academy complies with Article 4 of the AI Act, which requires demonstrable AI literacy for all employees who deploy AI systems.

Phase 4 — Production: the AI Engineering Lab

Duration: project-based. By invitation.

The Engineering Lab builds the production systems that emerge from the Steward journey. From MLOps infrastructure to model validation, from data pipelines to monitoring. This is not an experiment environment but a production facility: systems that run, scale, and meet the requirements of your sector and your supervisor. The Lab works exclusively by invitation, for organisations that have completed the Scan and Steward phases.

The flywheel: each phase strengthens the next

The four phases form a flywheel. Scan insights determine Steward priorities. Steward interventions generate Academy training needs. Academy literacy accelerates Engineering Lab adoption. And production experience from the Lab feeds new Scan diagnoses in follow-on journeys. Organisations that complete the full journey build AI capability exponentially faster than organisations that buy standalone services from different suppliers.
